The issuer’s operating map: twelve fields before a public sentence
Most ICO-intent teams have a deck, a token spreadsheet and a date. That is a mood. An offering file is a map: who issues, what is issued, to whom, under which path, with which evidence, and who can stop the story. Fill the map or do not launch.

A launch calendar without an issuer map is a countdown. Countdowns are how 2017 hid missing facts. The map is twelve fields. Empty is allowed. Empty and public is not. If a field cannot be filled, the campaign pauses at that field — it does not skate past it on a metaphor.

The deck is a view. The map is the territory.
If the only document that knows the whole story is a pitch, you do not have a story. You have a performance.
Pitch decks are built to collapse complexity. That is their job in a room with twenty minutes. An offering cannot live in that collapse. The investor who wanted a narrative will forgive a missing subsidiary. The later reader — counsel, exchange diligence, a journalist reconstructing a thread, a regulator’s intern — will not. They will ask who issued, who spoke, who was allowed to hear it, and whether those people were the same people the deck implied.
The operating map is the anti-deck. It is long, dated, and slightly embarrassing, because it shows what you do not know. That embarrassment is the point. Teams that cannot tolerate it will launch on folklore. Folklore is cheap until it is quoted.
On this desk the map is a kick-off artefact. We do not start a Sprint clock against a mood. We start it against fields the founder, the operator and counsel can all see. If the map cannot be produced, work does not start. How it goes, without a map, is a group chat.
If you cannot point at the artefact, you do not have a fact. You have a slide.
Vellum Markets came in with a map that was almost complete: UK company, testnet URL, counsel identified, professional audience, a date that was a product milestone rather than a sale. The Sprint could be about narrative and claims. Moonrise came in with a date, a global retail geography, and a request that we run allocation. There is no map that repairs that brief. The application is where the map is tested at lowest cost.
